AWS Forward-Deployed Engineering

  • Internal AWS unit
  • NASDAQ: AMZN
  • $1B investment
  • led by VP Asa Kalavade
  • launched Jun 30, 2026

AWS launched an internal forward-deployed engineering unit on Jun 30, 2026 with a $1B investment. It embeds teams of five or six engineers with enterprises to build agentic AI in their own AWS accounts; VP Asa Kalavade has led it since Aug 2026.

Their role in FDE

  • The play
  • Embed, ship and leave. AWS says engagements are designed to leave the customer self-sufficient: the customer's engineers move from observers to co-builders to autonomous operators, and the systems, knowledge graphs and runbooks stay in the customer's own AWS account.
  • The economics
  • $1B of internal Amazon resources and no billable hours: AWS structures deployments around shared goals and business results. Partner Innovative Solutions sells a fixed-price POD for one defined production outcome, with an optional success bonus.
  • The edge
  • Speed by method: a 45-minute, 45-hour, 45-day cadence to ideate, validate and ship, with agents handling each phase while engineers verify and steer. NFL CIO Gary Brantley says AWS engineers got two products into production “in just weeks.”
  • The catch
  • Capacity. AWS is starting with hundreds of engineers, in pods of five or six per customer, and VP Asa Kalavade calls qualified FDE candidates “unicorns.” Customers without direct access go through partners such as Innovative Solutions.

Key findings

  • Engagements follow a 45-minute, 45-hour, 45-day cadence: ideate, validate, then ship. AWS says customer engineers move from observers to co-builders to autonomous operators, and that engagements are designed to leave the customer self-sufficient.
  • Teams deploy a semantic layer and a governed, versioned knowledge graph into the customer's own AWS account; customers keep the deployed systems, runbooks, architectural documentation and trained internal champions. Vasquez says the work can run on OpenAI or Anthropic models through Amazon Bedrock.
  • FDE customers include the NFL, NBA, Southwest Airlines, Cox Automotive and Hoxton Wealth; NFL CIO Gary Brantley says AWS engineers got NFL Fantasy AI and NFL IQ into production “in just weeks.” BMW, Jabil and Lyft are Generative AI Innovation Center customers, not FDE customers.
  • Some AWS Partner Network firms deliver FDE under a program launched with the unit: their engineers must pass an AWS-defined technical bar, and delivery IP stays with the partner. Innovative Solutions offers partner-led FDE to mid-market and enterprise customers without direct access to AWS FDE.
  • Asa Kalavade, who led AWS Transform, has run the unit as VP of Forward Deployed Engineering since Aug 15, 2026, and told CNBC on Oct 15 that it is starting with hundreds of engineers. Francessca Vasquez, VP of Frontier AI Engineering and Services, launched it.

What they do

How engagements work

AWS engineers embed with enterprise customers, starting with a pod of roughly five or six engineers, and build production agentic AI systems that run in the customer's own AWS environment. AWS says FDE differs in three ways: it is agentic-first, it compresses timelines from months to days, and it is designed so customers are self-sufficient when a deployment ends. As projects advance, customer engineers move from observers to co-builders to autonomous operators. Engagements follow a 45-minute, 45-hour, 45-day cadence for ideating, validating and shipping.

Methodology: AI-DLC

Engagements use what AWS calls the AI-Driven Development Lifecycle (AI-DLC), a new approach to software development in which agents handle each phase while engineers verify and steer, and each project improves the next. AWS says FDE uses purpose-built agents to compress the development and launch of AI applications from months into days. diginomica reports that Vasquez lists AWS's spec-driven Kiro alongside Codex and Claude Code as coding tools.

What customers keep

FDE teams deploy a semantic layer into the customer's own AWS account that connects to enterprise data, enriches metadata and publishes a governed, versioned knowledge graph that agents reason over, so domain expertise stays in the customer's systems. Customers keep the deployed systems, knowledge graphs, runbooks, architectural documentation and trained internal champions ready to operate independently.

Pricing

AWS publishes no rate card for direct engagements and says deployments are structured around shared goals and business results, not billable hours. Innovative Solutions, an AWS Premier Tier Services Partner, prices its partner offering in three tiers: (1) AI Assessment, a fixed-price engagement in which an embedded engineer evaluates generative AI readiness, identifies use cases and builds a proof of concept on the customer's data; (2) POD (Product-Oriented Delivery), a fixed-price engagement to deliver one defined production outcome, with an optional success bonus; (3) FDS Retainer, a monthly retainer that keeps an engineer on the account, with optional bonuses tied to cost-efficiency goals.

Partner-led tier

AWS launched the partner-led tier through the AWS Partner Network on Jun 30, 2026, with a limited set of partners. Partners build ring-fenced, AWS-credentialed engineering teams, and their engineers must pass an AWS-defined production-engineering bar before working with any customer. Partners permanently own a reusable delivery harness covering domain ontologies, evaluation frameworks, MCP servers and agent-operations tooling. The harness also includes a context graph, an architecture agent, a governance layer and a capability registry. On Oct 1, 2026 AWS added three free partner training pathways on AWS Skill Builder (Ground, Orchestrate, Prove) and two credentials, FDE Validated and FDE Advanced.

  • Target customers
  • AWS job postings describe FDEs embedding directly inside a strategic enterprise customer. Named FDE customers include two sports leagues (the NFL and NBA), Cox Automotive and Southwest Airlines. The others are Ricoh (office technology), the Allen Institute (research) and Hoxton Wealth (wealth management). Constellation Research reports that regulated industries such as financial services, healthcare and public sector will be target areas, and AWS is hiring cleared FDEs for US government work. Partners such as Innovative Solutions serve mid-market and enterprise customers that do not have direct access to AWS FDE.
  • Pricing model
  • No public rate card for direct engagements; AWS says deployments are structured around shared goals and business results, not billable hours. Partner tiers at Innovative Solutions: a fixed-price AI Assessment; a fixed-price POD (Product-Oriented Delivery) for one defined production outcome, with an optional success bonus; and a monthly FDS Retainer with optional bonuses tied to cost-efficiency goals.
  • Tech stack
  • Amazon Bedrock, with OpenAI and Anthropic models among the options Vasquez cites; a semantic layer and governed, versioned knowledge graph deployed in the customer's own AWS account; AWS Context, a governed agentic services layer; purpose-built agents under the AI-Driven Development Lifecycle; and coding tools including AWS's Kiro alongside Codex and Claude Code. Partner teams also receive MCP servers and agent-operations tooling.

Backed by1

  • Amazon.com, Inc. Sole owner. AWS funds the unit with $1 billion of internal Amazon resources, with no joint venture or outside investment; OpenAI's and Anthropic's deployment ventures were formed with private-equity partners.
