Both are FDEs: Palantir has built a solid product foundation, while domestic teams have been reduced to senior on-site staff due to cost accounting. This article reveals the essence. Key points: 1. The fundamental difference between domestic and international FDE teams (product R&D vs. project delivery) 2. The root cause of why domestic teams can't achieve a true closed loop (cost accounting distorts behavioral logic) 3. Three key questions to distinguish real FDE roles from fake ones

The debate over real vs. fake FDEs has never been a word game about changing titles—it's a matter of which account the cost is booked under.
The purpose of this article is not to teach you skills or provide interview materials, but purely to share my personal, subjective take on the current blind bandwagoning around FDE in China
Target audience: AI industry practitioners, FDE job seekers, enterprise technology decision-makers, and industry observers focused on AI implementation.
Most people only see domestic vendors uniformly adopting the FDE title and mock it as "rebranded on-site staffing." But few point out the core issue: 90% of domestic FDE teams are doomed to fail at achieving a true closed loop from day one of the project—because they are booked under "project delivery costs" rather than "product R&D investment" from the very beginning.
How you book the numbers determines behavioral logic. When FDE headcount is counted as delivery cost, the team's first KPI is on-time acceptance and fast payment collection, and knowledge accumulation is always an extra burden that eats into the schedule. Frontline engineers don't lack the desire to feed back into the product—it's that project closing deadlines are pressing, client change requests keep coming, and they don't even have time to write a complete retrospective. How could they possibly abstract scenarios into reusable components and feed them back into the product roadmap?
More realistically, product teams have their own priorities and OKRs—why should they take on the scattered requirements handed over by delivery teams? Without organizational authorization and SLA agreements, so-called feedback relies entirely on personal favors.
Palantir's FDE model works not because its engineers are better, but because it fundamentally places forward deployed engineering within the engineering organization, with the CTO overseeing both the platform and the frontline. The pitfalls the frontline encounters are the source of product requirements, and delivery investment is part of R&D investment.
They use one client project after another to feed and strengthen their platform foundation; many of our teams use one project after another to burn through batches of engineers' youth—when a project ends, nothing remains except the payment collected.
More ironically, the greatest use of the FDE concept in China is often as marketing packaging to inflate delivery quotes. Repackage an implementation project originally worth twenty thousand person-months as "deep co-creation with Forward Deployed Engineers," and the quote can double.
As for what gets accumulated after delivery or what gets iterated in the product, nobody really cares. The hotter the concept, the more willing clients are to pay for an "advanced model," and the more motivated vendors are to rebrand and raise prices—everyone's happy, except for two parties who suffer: the engineers who thought they'd learn something real, and the clients who thought they'd bought advanced capabilities.
A word of honest advice for frontline engineers: to judge whether an FDE role is the real deal or a pit of fire, don't ask about salary—just ask three questions:
Does this team report to the head of product or the head of delivery?
What proportion of the performance metrics is based on reusable assets?
Is there a clear SLA for frontline requirements to enter the product roadmap?
If these three questions can't be answered, no matter how impressive the pitch sounds, it's essentially still senior on-site staffing.
What AI implementation lacks has never been on-site headcount, but the organizational capability to institutionalize frontline experience. If you can't learn to do this accounting right, no matter how many trendy titles you adopt, it's just a new disguise for the outsourcing business.
