Palantir originated forward-deployed engineering around 2006. Its senior engineers ("Deltas") embed with government and enterprise customers for 6 to 18 months to put Foundry and AIP into production, and fold what they learn back into the software.
Their role in FDE
- The play
- Sell the platform by doing the work. Senior engineers ("Deltas") embed for 6 to 18 months or more writing production code, each paired with a strategist (an "Echo") who works the politics of adoption.
- The economics
- Palantir absorbs pilot costs, builds use cases at a loss while an account expands, and reaches positive contribution margin at scale. The expansion shows: net dollar retention was 157% in Q2 2026, when Palantir closed 73 deals worth at least $10M.
- The edge
- Platform engineers fold what Deltas learn back into Foundry and AIP, so each deployment gets cheaper. Bootcamps feed the funnel: nearly 200 organizations joined the first two Sovereignty Bootcamps by Aug 2026, and Palantir says they brought in net new customers.
- The catch
- Every engagement requires Foundry and AIP, and the model runs on people. CEO Alex Karp says he intends to grow revenue 10x while using AI to hold headcount flat or reduce it; in Q2 2026 revenue rose 93% year over year as headcount went from 4,395 to 4,401.

Key findings
- In Q2 2026, US commercial revenue rose 149% year over year to $764M, and net dollar retention, which compares existing customers' revenue with a year earlier, was 157%. Q3 results are due Nov 2, 2026.
- CTO Shyam Sankar, who joined Palantir in 2006 as employee #13, put forward-deployed engineering into practice. Until 2016, its forward-deployed engineers ("Deltas") outnumbered its software engineers. Every engagement pairs a Delta with an Echo, a deployment strategist.
- AIP Bootcamps are short pilots built on a prospect's own data; Palantir calls them its go-to-market approach for AIP. By February 2024 it had run more than 560 across 465 organizations, past its goal of 500 within a year.
- Its deals are large: in Q2 2026 Palantir closed 220 deals of at least $1M, 98 of at least $5M and 73 of at least $10M. Every engagement runs on its own Foundry and AIP platforms.
- Palantir is adding partners: Fujitsu signed a new AIP and Foundry agreement and became a Global Forward Deployed Engineering Partner (Sep 10, 2026); Nebius became its preferred sovereign AI infrastructure partner (Sep 8); and Stagwell became a premier marketing transformation partner (Oct 22).

What they do
What Palantir sells
Palantir builds and operates enterprise AI operating systems on four proprietary platforms, and embeds its own engineers at customer sites to wire them into production operations. Its two markets are government and defense (the US military, allied defense ministries and intelligence agencies) and large commercial enterprises in healthcare, energy, finance, manufacturing, aviation and other industries. In both, a single operating layer built around Palantir's Ontology replaces mixed data stacks.
Four platforms
Gotham serves government intelligence and defense: it integrates disparate data for counterterrorism, military targeting (the TITAN ground station) and command, and powers the Maven Smart System. Foundry handles enterprise data integration, workflow orchestration and AI deployment, centered on the Ontology, a semantic representation of an organization's data, logic and actions that ties raw data to live operations. AIP, launched in 2023, brings large language models and agentic and generative AI into Foundry and Gotham through multi-LLM consensus, in the cloud or air-gapped. Apollo delivers software continuously to sovereign, classified and air-gapped environments.
How engagements work
Forward-deployed engineers ("Deltas") are senior engineers who embed in the customer's environment for 6–18+ months, writing and owning production code on the customer's infrastructure. Each Delta works with an Echo, a strategist who maps institutional politics, barriers to adoption and executive alignment. Engagements run in three phases: Acquire, where Palantir absorbs pilot costs; Expand, where the two sides develop use cases together at a loss to Palantir; and Scale, where the account reaches positive contribution margin.
How deployments feed the product
Core platform engineers fold patterns that forward-deployed engineers find in the field back into Foundry and AIP, lowering the cost of each deployment over time. Every engagement is both customer delivery and internal R&D.
AIP Bootcamps
Palantir started AIP Bootcamps in 2023: short workshops in which prospects build working AI use cases on their own data. It set a goal of 500 within a year that October and had run more than 560 across 465 organizations by February 2024, saying bootcamps were "quickly converting to paying customers." In July 2026 it began Sovereignty Bootcamps; nearly 200 organizations took part in the first two.
Sales pitch and sovereign AI
Palantir pitches itself as a software vendor and as a replacement for management consultants and systems integrators. A 2025 MIT study found 95% of enterprise AI pilots fail to deliver business value; Palantir's Bootcamps and forward-deployed engagements put working prototypes on real customer data from day one. In June 2026 it launched an engine for running NVIDIA Nemotron open models in air-gapped environments for US government agencies, built on its Sovereign AI Operating System (AIP, Ontology, Foundry and Apollo). In October 2026 it reported sovereign AI deployments at L3Harris, McCarthy Building Companies and Tampa General Hospital.
- Target customers
- Government and defense agencies, and large enterprises that need complex data integration, operational AI and multi-year platform partnerships. Industries include defense, intelligence, healthcare at scale, energy and financial services. Palantir also sells to manufacturing, aviation, legal, construction and insurance companies.
- Pricing model
- Custom contracts with no published list prices, built from three charges: multi-year software subscriptions for platform access; usage-based compute and storage fees; and forward-deployed engineering services, bundled into early-phase contract costs and absorbed upfront rather than billed by time and materials.
- Tech stack
- Four proprietary platforms: Foundry (data integration and the Ontology), Gotham (defense and intelligence), AIP (the LLM and agentic layer, using multi-LLM consensus) and Apollo (continuous delivery to air-gapped, sovereign and classified environments). Every forward-deployed engagement requires Foundry and AIP. Integrations added in June 2026: Google Cloud (BigQuery and Gemini) and NVIDIA Nemotron open models in air-gapped environments. In September 2026 Nebius became the preferred sovereign AI infrastructure partner; after an integration period, Nebius compute and inference endpoints will sit inside the Palantir enterprise perimeter.

Where they lead · structural gaps · competitors
Market position
- Where they lead
- Large enterprises that adopt Foundry and AIP as the operating system for their data. US and allied government and defense at scale (the DoD, intelligence community, UK MoD, NHS and NATO), on multi-year contracts worth hundreds of millions of dollars. Deployments need deep Ontology integration and 6–18+ month embedded engagements, and serve regulated industries that require air-gapped or sovereign deployment.
- Structural gaps
- Every engagement requires the proprietary Foundry and AIP stack with its Ontology layer and multi-month cycles. That is a poor fit for startups and scale-ups, and rules out vendor-neutral work on open stacks such as Python, dbt, Postgres and modern cloud data stacks. Non-English markets outside its established geographies, and procurement-constrained organizations, fall outside its current footprint.
