Goldman Sachs Research Breakdown: Palantir's FDE Moat Is Deeper Than Expected, Verticalization Catalyzes Growth
By Rita
Goldman Sachs maintains a Neutral rating on Palantir with a 12-month price target of $204, implying 7.6% upside. In its report published on September 28, 2026, Goldman Sachs noted that it hosted an investor meeting for Palantir CFO Dave Glazer in San Francisco on September 11. The market is debating two key issues: the Forward Deployed Engineer (FDE) moat and the depth of the total addressable market (TAM). Goldman Sachs believes Palantir's FDE flywheel and productization engine may be stickier than competitors' add-on strategies.
Goldman Sachs analyst Gabriela Borges noted that Palantir has spent years converting customer-specific workflows into reusable software, and this flywheel is being further extended through AI FDEs and AIP Evolve. A large potential competitor, after exploring this growth strategy, has exited direct competition with Palantir. Palantir is in the early stages of its verticalization strategy, with three directions worth watching: financial services, semiconductors, and the neo-cloud.
The FDE Moat Is Deeper Than Expected
Palantir's FDE moat is stickier and more complex than simply deploying FDEs. Palantir describes a virtuous cycle: FDEs build customer-specific workflows, product engineers standardize successful patterns, and these capabilities are then broadly rolled out across the platform. Palantir believes this does not erode customer advantage, because the value resides in customers' proprietary data, operational logic, and ontologies.
This mechanism is being amplified by AIP Evolve (Palantir's AI agent orchestration platform), which is used by roughly 97% of customers. AIP Evolve orchestrates clusters of AI FDE agents that automatically analyze workflows, test changes, evaluate models, optimize prompts, reduce compute costs, and improve performance. AI FDEs, as AI-powered FDEs, can build and maintain ontologies, write transforms, manage repositories, and execute Foundry operations via natural language commands. Palantir is embedding more and more traditional FDE functions into software, allowing deployment knowledge from hundreds of customer projects to scale beyond the existing FDE headcount.

Competition Comes From In-House IT; Model Vendors Are Not Direct Competitors
On the competitive landscape, foundation model vendors focus on selling intelligence and token consumption, while Palantir focuses on operating AI within customer workflows. Palantir positions Snowflake and Databricks as complementary data infrastructure partners responsible for storing, processing, and governing data, while Palantir's ontology sits above the data layer, turning data into operational objects, workflows, decisions, and actions. Management frames these relationships as complementary rather than competitive, and customers often deploy Palantir alongside their existing data platforms.
The more common alternative is enterprises assembling models, data platforms, governance tools, and custom applications in-house, done through their own IT organizations or via consulting firms and systems integrators. Near-term growth opportunities prioritize depth over breadth, expanding wallet share within existing customers by identifying new workflows. Contracts are typically around three years, and customers often expand about 18 months after deployment, because Palantir already owns the underlying datasets, business logic, and ontology, making the unit economics attractive.
Three Verticalization Directions Worth Watching
On verticalization, Palantir is rolling out vertical-specific strategies, with three new directions worth watching. In financial services, former AIG CEO Peter Zaffino will join in January 2027, giving Palantir another enterprise-grade senior voice to articulate the value proposition to prospective customers. Management emphasizes his background leading a large, highly regulated institution, as well as his first-hand experience deploying platforms at scale.
In semiconductors, the partnership with NVIDIA can open the door to the semiconductor vertical. In the neo-cloud space, the partnership with Nebius can likewise open the door to the neo-cloud vertical. Regarding the U.S. government vertical, Palantir acknowledged investors' concerns about the November change of administration, but remains optimistic about U.S. government opportunities, viewing them as independent of short-term political agendas. Goldman Sachs' conversations with several procurement experts in Washington indicate that Palantir maintains close ties with both parties, and that modernizing technology infrastructure has been a priority across the last two administrations.
Platform Stickiness Comes From Capabilities, Not Technical Lock-In
Roughly 97% of customers use AIP Evolve, contracts are typically around three years, and customers often expand about 18 months after deployment. Palantir emphasizes the platform's portability—customers can switch if they want to. But over time, the ontology becomes a digital representation of how the business operates, embedding workflows, decision logic, institutional knowledge, and operational processes. Customers stay because leaving would mean abandoning the capabilities, operational leverage, and business outcomes already embedded in their daily operations.
Goldman Sachs maintains a Neutral rating on Palantir, with the $204 price target based on 60x estimated free cash flow for Q5 through Q8. Risks include commercial segment momentum slowing due to macro weakness, an intensifying competitive environment, and the rise of off-the-shelf AI solutions; upside risks include government segment tailwinds driving revenue acceleration and stronger-than-expected growth from robust commercial sales rep hiring trends.
